Count only the stages that are sequential. If the printer confirms that two activities can happen at the same time, use the longer activity as that part of the critical path rather than adding both automatically.
Do not start from the event date unless the shirts can genuinely arrive, be checked and distributed on that day. For most organised orders, the required receipt date is earlier than the event or uniform launch.

Write unconfirmed instead of guessing. One missing dependency is more important than a precise-looking final date.
Calculate in seven steps
1. Set the required receipt date
Choose when a reliable recipient must have the cartons—not when the printer says production will finish. Record:
- full delivery postcode or collection location;
- recipient availability and access hours;
- event, launch or distribution date;
- time needed to count by size and variant; and
- time needed to sort branch, team or participant packs.

2. Add a risk-based receipt buffer
Do not copy a universal percentage or number of days. Score the real consequences:

Your buffer is management time, not hidden supplier lead time. Keep it visible so nobody quietly consumes it with late changes.
3. Separate delivery from production
Ask for two dates:
- production complete; and
- ready for collection or delivered by.

4. Record the production start trigger
The printer’s stated production window is useful only when you know what starts it. Confirm whether all of these must be complete:
- required deposit or payment received;
- exact garment and colour reserved;
- final quantity and size breakdown received;
- artwork accepted as production-ready;
- digital proof approved;
- physical sample approved, when required; and
- names, numbers or branch data locked.
If the supplier says “eight working days after approval”, write down which approval and who may give it.
5. Model proof and sample loops honestly
A digital proof has at least three parts: supplier preparation, buyer review and any correction. A physical sample can also require manufacturing and delivery in both directions.
Use one planned correction round only when the artwork is genuinely final. If several stakeholders can request changes, include their review time or appoint one authorised approver. The pre-production sample checklist helps the approver check the same criteria once.
6. Count backwards on the real operating calendar
Keep working days and calendar days separate. Check:
- the printer’s production days and shutdowns;
- the courier’s pickup and delivery days;
- federal and relevant state public holidays;
- the recipient’s closed days; and
- internal finance or approval cut-off times.
Malaysia’s official MyGovernment calendar lists current national events and public-holiday dates, but your printer, courier and state may follow different operating calendars. Confirm them instead of subtracting weekdays mechanically.

Dates without an owner and start condition are reminders, not a schedule.
Worked example using durations, not promises
Suppose the written inputs are:
- buyer preparation: 3 working days;
- quotation, stock and payment: 3 working days;
- proof approval: 2 working days;
- production: 8 working days;
- packing and final QC: 1 working day;
- delivery: 2 working days; and
- receipt inspection buffer: 2 working days.
If every stage is sequential, the provisional path is 21 working days. Count backwards 21 applicable working days from the required receipt date. If the supplier confirms that stock reservation and proof preparation overlap, revise the path using the confirmed overlap—not an assumption.
The result remains provisional until the selected printer accepts the milestone dates in writing.
Recalculate after every material change
Run the calculation again when any of these changes:
- quantity or size breakdown;
- garment model, colour or source;
- artwork version, print size or position;
- print or embroidery method;
- sample requirement;
- personalisation file;
- packing or number of destinations; or
- payment or approval timing.
Do not preserve the old delivered-by date while changing the work underneath it. Ask for a revised quotation or schedule showing the impact.

What if the printer has not confirmed every duration?
